When people hear the word “Agile,” many immediately think of Scrum. However, equating Agile with Scrum is incorrect. Agile is an overarching mindset grounded in a set of values and principles; Scrum is one framework teams can use to apply those ideas. Understanding how Scrum fits within the Agile landscape clarifies its popularity and application on today’s projects.
As defined by Schwaber and Sutherland (2020) in The Scrum Guide, the Scrum framework establishes accountabilities, events, and artifacts to help project teams solve problems and deliver value. Project work is organized around the dynamic and prioritized Product Backlog. The cross-functional Scrum Team collaborates to deliver a usable, releasable Increment of value by the end of each Sprint.
Rather than traditional project “roles,” the Scrum framework defines specific accountabilities.

Scrum has three artifacts representing work or value that are used to measure progress. Each artifact contains a specific commitment to ensure quality and alignment.

The Scrum Master facilitates and ensures execution of four formal events designed to maintain alignment and drive continuous improvement. Those events are sprint planning, daily scrum, sprint review, and sprint retrospection.

Across the project life cycle, the Scrum Master identifies and removes roadblocks. Essentially, the Scrum Master clears the path so that the Developers can focus on delivery with no interruptions.
Consider a team building an automated fraud detection feature for a financial services company. Mid-sprint, the developers realize they cannot test code because compliance has not approved the needed security tokens. Rather than losing development hours chasing approvals, the Scrum Master escalates the issue to compliance leads and negotiates temporary sandbox access. Two industry-recognized certifications provide a structured entry point for the Scrum Master career path. Some type of formal Scrum credential is highly recommended and often has a positive impact on earning potential and job opportunities. Career growth for Scrum Masters often begins with local team leadership and then moves to a multi-team leadership role. New Scrum Masters primarily facilitate events and guide process flow for a single development team. Moving into the role of a Senior Scrum Master involves mentoring multiple teams and coordinating scaled Agile frameworks across programs. Senior Scrum Masters may earn the opportunity to become an Enterprise Agile Coach responsible for organizational transformation, executive coaching, and strategy.
Consider an aspiring Agile practitioner working as a Quality Assurance (QA) Tester or Business Analyst. A transition to Scrum Master might begin by applying Agile practices within their current role. After earning a PSM I certification through self-study, they step into an entry-level Scrum Master position facilitating formal Scrum events for a single cross-functional team.
